Why AI adoption fails, and what actually works
A lot of people expect to hand AI a big problem, give it a task, and have it handled from start to finish. That’s simply not how it works.
This illusion, heavily fuelled by marketing from large technology vendors, is one of the main reasons AI adoption fails inside companies. Instead of enthusiastic experimentation, there is disappointment. Instead of excitement about change, there is fear of becoming obsolete.
Hype creates the wrong expectations
The messaging that has dominated recent years, “we’ll replace everyone, you’re already redundant,” has framed AI as a threat rather than a tool. That framing is, in many ways, the core problem. New technologies should be introduced with enthusiasm and genuine curiosity, not fear.
Inflated expectations inevitably collide with reality. Companies launch pilots, results don’t arrive as fast as promised, and rather than adjusting the approach, the technology gets written off as overhyped. The Gartner hype cycle hasn’t stopped working just because someone said it had.
What real reskilling actually looks like
Most of what passes for AI adoption today is closer to “playing with a new toy” than genuine reskilling. Real reskilling means doing things differently, becoming more productive, delivering different value, working at a different level. Using the same processes with a different tool doesn’t count.
Traditional training formats don’t translate here either. Transfer rates from conventional courses hover around 15%. Learning with AI has to work differently, as deep, focused work rather than a quick run-through. Shut the door. Sit down. Give it real hours. That’s where the true possibilities, and the real limits, become visible.
Decompose instead of delegating
One of the most important mindset shifts: AI does not work well with large, vague tasks. It works extremely well with clearly scoped, well-defined ones.
If you want to turn a document into a presentation, don’t prompt AI with “make me a presentation.” Instead, first ask it to suggest a structure. Then discuss individual sections. Then build. Step by step. The results are incomparably better.
The same applies to automation. One large, ambitious prompt versus three specific, well-described steps: the outcomes are not in the same league.
Knowledge documentation as the new critical skill
There is one new skill that almost everyone will need to develop: documenting knowledge. If you want to build an assistant that processes your weekly reports, you first need to be able to describe how you want it done. A one-off prompt isn’t enough. The system needs context, intent, a foundation to work from.
Prompt engineering remains relevant for exactly this reason. It is not a job title; it is a skill, and one that will hold its value for a long time. Those who develop it have a significant competitive advantage.
The human stays in the loop
Even where AI performs well, a person needs to remain in the process: someone who checks outputs and takes responsibility for them. That won’t change in the next few years. The role of that person will shift, though: rather than checking every line manually, they will design systems in which another layer of AI handles the verification.
Half the success of any AI project comes down to prompt engineering. The other half comes down to how you test and evaluate outputs.
What this means for organisations
Companies that succeed with AI will have at least one person internally who genuinely understands both the possibilities and the limits of these technologies, and actively looks for where they make sense. Technical depth matters less than mindset.
AI adoption is not an IT project. It is a company-wide initiative that has to come from the bottom up, from individual teams, from concrete problems, from a genuine desire to improve. IT can help by providing the right tools. It cannot substitute for people’s willingness to experiment.
And that experimentation? It has to happen with enthusiasm. Not out of fear.
